The challenge

Every NHS Trust in England publishes board papers, usually monthly, sometimes quarterly. These are dense documents that run to 120 pages, and buried somewhere inside them are budget signals, procurement plans and strategic priorities that sales teams would kill to know about. The problem is that there are more than 300 Trusts, each with a different website layout, and nobody has ever aggregated any of it. So if you're selling to the NHS, your morning looks like this: visit Trust websites one by one, download PDFs, Ctrl+F for something relevant, find nothing useful, repeat. Three hours gone, pipeline unmoved.

The client came to us with the problem well understood and the solution half-formed: build something that reads the board papers automatically, works out what's relevant to your business, and hands you a list of qualified leads instead of a stack of PDFs. Our job was to take that from a good idea to a product people would pay for.

We went from a conversation about the problem to a live product with paying users. The technical challenge, wiring AI document analysis into a real-time sales workflow, was significant, but the real craft was making it feel like nothing's happening at all. A sales rep logs in, runs a search, and gets a scored lead list with decision-maker contacts and a ready-to-send pitch. That kind of simplicity doesn't happen by accident.

Strategy and research

Before writing a line of code, we mapped the entire sales workflow for NHS suppliers. The obvious problem was time, hours spent reading documents that might contain nothing useful, but the more interesting one was credibility. Generic outreach gets ignored. An email that cites page 47, paragraph 3 of a Trust's own board paper gets replies. That distinction shaped the entire product.

Every AI-generated insight links to an exact page and section reference so the buyer can verify it themselves. We also defined five pricing tiers from free to enterprise, positioning the Growth plan at £149/month as the obvious choice for mid-size sales teams.

Design and build

We designed and built the full platform: authentication, multi-tenant team management, a document analysis pipeline powered by Google Gemini, automated contact extraction, AI-generated sales pitches, and a Stripe billing system with usage limits per tier.

The AI pipeline was the most interesting piece of engineering. A board paper gets uploaded, sent to the Gemini API along with the supplier's company context, and analysed against custom themes the user has defined. The AI returns structured data including opportunity scores, relevant sections with page references, competitive intelligence pulled from web research, and decision-maker details. The whole thing runs asynchronously in the background so the user never stares at a loading screen, they just get a notification when it's done.

The whole product is built around one idea: if you can't cite the source, it doesn't exist. Every insight links back to the exact page and paragraph.

Go-to-market

We built the marketing site alongside the product, and the two informed each other. The landing page walks visitors through an interactive demo using sample data, then shows a side-by-side comparison of the manual workflow versus the automated one. Rather than vague claims about saving time, we leaned on specifics: cite page 47, reach the Finance Director directly, get a relevance score out of 100.

We also built programmatic SEO pages for individual Trusts and regions, set up automated sitemap generation and IndexNow submission for fast indexing. The pricing page was designed to make the Growth tier the obvious pick, with a free plan that lets prospects run one analysis before putting a card down.

The result

Board Paper Scraper launched with everything a paying product needs: AI analysis engine, multi-tenant accounts, Stripe billing, and a marketing site that does its job. The platform monitors more than 300 NHS Trusts daily and turns a 120-page board paper into scored, cited intelligence in under a minute.

What it actually gives NHS suppliers is simpler than a feature list suggests. You walk into a meeting having already read the board paper, you cite the exact evidence, and you've already emailed the right person directly, without spending hours on manual research or hitting LinkedIn paywalls.
